China Production Follow-Up Checklist for Overseas Buyers
After the deposit is paid, many buyers wait for the supplier to send updates. Sometimes that works. Often it does not.
Production follow-up is not about controlling the factory from overseas. It is about keeping the important details visible before the order reaches the inspection or shipment stage.
Here is what to check after production starts.
Confirm the final order details
Before production moves too far, confirm the product model, material, size, color, finish, quantity, packaging, label, logo, approved sample, delivery address, payment terms, and lead time.
If the order is based on a drawing or custom requirement, make sure the supplier is working from the latest version.
Confirm the start date
Ask whether production has started, when it started, whether materials are ready, and whether the supplier is waiting for anything from the buyer.
Also ask for the expected completion date. A vague answer at this stage often creates stress later.
Ask for early production photos
Early photos can catch obvious problems before the whole order is finished.
Depending on the product, ask for material photos, first-piece photos, production line photos, packaging sample photos, or short videos. The goal is not to collect pictures for decoration. The goal is to check whether the order is moving in the right direction.
Compare production with the approved sample
If a sample was approved, use it as the reference.
Check whether production matches the sample in material, color, finish, size, logo, packaging, and accessories. If the supplier changes anything, ask for written confirmation before accepting it.
Small changes can be acceptable. Hidden changes are the problem.
Follow packaging before the last week
Packaging problems often appear late because everyone focuses on the product first.
Confirm inner packing, outer carton, protective material, shipping marks, SKU labels, barcodes, retail packaging, and pallet needs if any. If goods will be consolidated in a warehouse, labels and carton information matter even more.
Use simple milestones
A production schedule does not need to be complicated. At minimum, track materials ready, production started, mid-production status, packaging started, goods ready for inspection, and goods ready for warehouse delivery or loading.
For longer production, ask for updates at agreed points instead of sending random urgent messages near the end.
Plan inspection early
Inspection should not be arranged at the last minute.
Ask when goods will be ready, where inspection can happen, whether inspection is allowed before balance payment, whether goods will be packed, and what documents will be available.
If the buyer wants the approved sample used as reference, mention that before inspection.
Prepare shipment details
Before production finishes, collect destination, shipping method, forwarder contact, warehouse address, carton dimensions, gross weight, net weight, packing list, loading needs, and delivery deadline.
If several suppliers are involved, warehouse receiving and consolidation should be planned before the first supplier finishes.
Keep records
Save supplier updates, photos, videos, quotation version, sample approval, packaging confirmation, inspection arrangement, and shipment plan.
When a problem appears, clear records help everyone see what was confirmed and when.
Warning signs
Be careful if the supplier stops replying after deposit, delays updates repeatedly, refuses photos, changes details without approval, avoids inspection timing, or pushes for balance payment before showing goods are ready.
A slow reply is not always a disaster. A pattern of unclear replies is worth checking.
